As long as it is a valid image, I wouldn't have a problem if a player chose a non animated or other than fully animated figure. It is up to the players to figure out what looks best. The animation stuff is also tricky. My wizard may not really look like that image - I may very well equip some real armor, and thus should look more like a fighter. To some extent, race would play a major role - halfling, dwarf, dragon, etc. However, there are several large human races - northman, half orc, viking, etc, which as far as a race would look would be pretty similar. For these races, class (or more precisly, equipment) is what would really determine what someone looks like. The tricky part is knowing what animations a particular race could choose from. As far as skill selection - not positive on that. A player that buys melee weapon and other combat type skills may still consider themselves a fighter, even if they don't have the name proper. I'm also concerned about the balance of any such system. If you don't give enough, no one takes that option. If you give too much, everyone takes it (why shoudl I take wizard class when I can buy it for cheaper if I don't choose a class). Many classes are balanced by giving stat bonus, equipment bonuses, or minor skills.
